Permission and forgiveness

“Do you really think George bothered to ask for f***ing permission?”

This was Kevin Spacey’s response to a question from the audience during the Q&A following the St. Louis premiere of George Hickenlooper’s movie “Casino Jack” at the St. Louis Film Festival. This specific question was related to getting legal clearance for the music used in the film, but it reflected a general theme of the evening as friends and family honored George – a high school classmate of mine – following his sudden death only two weeks before this hometown premiere.

In addition to numerous stories of guerilla filmmaking on the set of Casino Jack (like the scene filmed at the Capitol), friends old and new described George’s lack of concern for obtaining permission to do things. My favorite was a story told by Mike Beugg about the making of George’s first, sadly long lost, feature length movie. As the roller coaster (Screaming Eagle) pulled into the station, and passengers were screaming because of the knife and the blood, George was calmly reassuring everyone that “it’s OK, we’re making a movie.”

When asked, “Why didn’t you tell anyone?”, he responded, “I wanted to get real reactions.”

Not only had George not asked permission to do this, he wasn’t even asking forgiveness.

A few days later I came across Chris Guillebeau’s book The Art of Non-Conformity. With the above thoughts about George still fresh in my mind, I picked up the book and read it (devoured it?) in a couple of hours. What Chris had to say made sense to me on an intellectual level, but it was my recent evening with the legacy of George Hickenlooper that really brought it home, really made an impact.

As Chris tells us, and George showed us, it may be better to ask forgiveness than permission, but most of the time you don’t need either.

Most managers don’t want creative employees

A couple of summers ago I read Management of the Absurd by Richard Farson. The book lives up to its title and one that I heartily recommend. It contains a wealth of ideas and views on management that you don’t often come across.

For example, this on the management of creativity:

Real creativity, the kind that is responsible for breakthrough changes in our society, always violates the rules. That is why it is so unmanageable and that is why, in most organizations, when we say we desire creativity we really mean manageable creativity. We don’t mean raw, dramatic, radical creativity that requires us to change.

As much as managers and organizations say they want to be innovative and groundbreaking, they usually don’t mean they want each of their individual employees to be innovative and groundbreaking. They want the rules to be followed, because that’s how things are supposed to work. They don’t believe that rules are meant to be broken.

The real message, though, is this: break the rules and be successful and we’ll back you all the way, but break the rules and fail and you are on your own.

This is something that Seth Godin talks about quite a bit. Don’t expect any cover from your boss when you try something new, he tells us, because that’s not your boss’s job. If your creativity, your art, is important to you, the best thing you can do is to simply do it. Or, as he says in Linchpin:

The reason you might choose to embrace the artist within you now is that this is the path to (cue the ironic music) security. When it is time for layoffs, the safest job belongs to the artist, the linchpin, the one who can’t be easily outsourced or replaced.

Life skills for knowledge workers

In his post Some qualities of a knowledge worker, which I also mentioned yesterday, Jack Vinson (@jackvinson) mentioned a few skills needed by knowledge workers and notes

These are things that aren’t part of the standard training curriculum.  Maybe these things should be in the next generation of “life skills” classes they teach in high school.

This gets right at the heart of a question I’ve pondered for several years: How do knowledge workers learn how to become knowledge workers?

Is “knowledge work” something that should be taught in school, in high school as Jack mentions or maybe in college? Or is this something that individual workers need to learn on the job, as part of their professional growth, as part of their development of their craft?

Schools are, for the most part, set up for you to learn the skills/knowledge that you need (or they think you will need) to do your job. But they don’t really teach you how to actually do the job. (It’s been a while since I’ve been an undergrad, so maybe this has changed somewhat?) I think, though, that with a little bit of thought and a lot of effort these skills could be incorporated into a schools curriculum, either formally or informally by individual teachers. The case for social media in school provides some good ideas on this front.

The other approach is to look at knowledge work as a craft. Obviously, “knowledge work” is much too general of a description to be a craft in and of itself [my dad is a knowledge worker!]. But just like the trades – plumbing, carpentry, electrician – you can look at the various forms of knowledge work as a craft – accountant, engineer, lawyer, software developer.

If the idea of knowledge work as craft sounds familiar, it’s not because of me. I first remember coming across that idea several years ago in Jim McGee’s (@jmcgeeKnowledge Work as Craft Work.

All along the way in this old style process, the work was visible. That meant that the more junior members of the team could learn how the process unfolded and how the final product grew over time. You, as a consultant, could see how the different editors and commentators reacted to different parts of the product.

More recently, Jim has written about this in the context of observable work (#owork). His recent post Finding knowledge work practices worth emulating and adapting has some excellent insights that expand on the idea of craft work, putting it in concrete terms of knowledge work, in this case the “trade” of software development.

My brothers both work in a trade (plumbing and electrician), and I’ve had many conversations with them about the process within the trade unions of developing young plumbers and electricians from apprentice through the master grade. It’s made me wonder how I ended up where I am, how I learned to do the job I do. A bit less structured than their experience, that’s for sure.

How did you learn how to be a knowledge worker? Did you spend your early years in an “apprenticeship” or were you just thrown into the fray? How do we help new knowledge workers learn their craft? How do we get knowledge workers, new or otherwise, to accept their profession as a craft? And how do we, as experienced knowledge workers, become even better at it?

For knowledge workers, solving problems is the easy part

I read – and highly recommend – Garry Kasparov’s book How Life Imitates Chess a couple of years ago, and am thinking I should pick it back up again. If not to read in its entirety, then at least to skim through my dog-ears and margin notes. There are a lot of good insights into the nature of work today, especially what we call knowledge-work.

For example, Jack Vinson’s (@jackvinson) recent post Some qualities of a knowledge worker reminded me of the following excerpt:

Knowing a solution is at hand is a huge advantage; it’s like not having a “none of the above” option. Anyone with reasonable competence and adequate resources can solve a puzzle when it is presented as something to be solved. We can skip the subtle evaluations and move directly to plugging in possible solutions until we hit upon a promising one. Uncertainty is far more challenging. Instead of immediately looking for solutions to the crisis, we have to maintain a constant state of asking, “Is there a crisis* forming?”

Solving a puzzle that you know has a solution may require knowledge, but it is knowledge that already exists. Figuring out if there is a solution to a problem, or even if there is a problem at all, requires the manipulation of existing knowledge, the gathering of new knowledge / information, and the creation of something new.

This is when knowledge work becomes art.

It’s not about easy; thoughts on a world without e-mail

I’ve been following Luis Suarez’ (@elsua) thoughts on a world without e-mail for quite a while now. His arguments have always made sense, and yet I’ve always had this nagging feeling of, “Yeah, but….”

Last week I had a chance to view/listen to a recent presentation Luis gave about making the jump from e-mail to social media tools, along with the mind map – no PowerPoint, either! – that goes with it, appropriately subtitled E-mail is where knowledge goes to die. I think I finally understand.

After listening to the presentation, and talking with some co-workers and others about it, one of the most common comments I heard was, “That sounds great, but it looks so hard. Why would I want to do make my life and my work harder?”

It was then that I realized that when most people who are tied to e-mail hear this argument about social media vs. e-mail, they apparently think that moving their work is supposed to make doing their job easier. But that’s not what it’s about at all.

Using social media isn’t about easy, it’s about better. More effective, more productive, less wasteful; however you define “better”.

In e-mail, there is no learning, no opportunity to learn.  In fact, e-mail practically screams “non-learning environment”. Despite what it is you are actually trying to accomplish in your work, you spend a good amount of time trying to stay out of “mail jail”. When someone new joins your team or your project, they will never catch up. How can they, when all the knowledge has died in e-mail archives that are “somewhere else”.

With social media, nearly every transaction is a learning opportunity. Sure you’ll spend as much time sorting through all your social media contacts and messages as you do processing e-mail. But with social media, you are forced to make sense of the information, all the while creating and sharing new knowledge about whatever it is you are working on.

Of course, if you don’t care about learning, about improving, about becoming more effective, then sticking with e-mail is fine.

Hero worship

Which type of person do you prefer to work with, someone who thrashes early and gets things quietly done, or someone who swoops in at the end for some last minute heroics?

Which type of person receives the most attention in your organization? Are you more likely to hear, “John was squared away and relaxed when it was time to ship” or “Did you see that incredible last push John made, working all night so he could meet ship date?”

Which type are you?

Next time you find yourself in a situation where you see some people cramming like crazy, and others sitting back apparently doing nothing, take a moment to think about which ones you’d prefer to have work with you to ship your product.

Goodbye to the weekend?

I saw a quote on a discussion board recently in a conversation about telecommuting and taking care of personal business during work time: If they want me to answer my email at night and on the weekends, they shouldn’t have a problem with me making personal calls or email during the day.

One of the recurring themes in Seth Godin’s latest book, Linchpin, is the idea that the way to succeed in the future is to move away from factory work – of all kinds, either physical or intellectual. In the blog post Goodbye to the Office, he makes explicit his point that the modern office is just a different type of factory. And that if you are doing your work outside the office even a little, why do even need the office in the first place?

Which got me thinking: Is there a future for the weekend? If not, is that a bad thing? A good thing? Just “a thing”?

The modern weekend, of course, is as it is based on a century of factory work, office work, and public education. The same can be said for winter break, spring break, and summer vacation. People want (need? demand?) time to get away from the grind, and expect their work life and their life work be kept separate.

But if you no longer need the factory, if you no longer need the office, do you really need the weekend (or spring break or summer vacation) to get away from it all?
